Thanks for putting this up...

Looking forward to hearing ideas. I'll just toss mine out now, since the space is up; they aren't really related to growing the site, more to restructuring it.

I think we should consider rethinking SC as three sites in one. Most of what we have now would go under SC Daily -- lots of open threads, some short stories, rapid-fire commentary. Some of the longer posts could go in SC Analysis, a section for in-depth discussion not as focused on day-to-day news and events. This would allow posts that need a bit more time for people to digest to remain visible, and provide a separate space for posters who want to pursue a topic in greater detail. Finally, there would be SC Debate, a spot for centralized information on debates, with links to past and schedule for future debates, tailored to make it easy for people coming from other sites to jump right in.

The three "rooms" could be accessed by tabs in the top menu. All the side content could stay the same for now, or whatever is easiest. None of the backend would have to change at all. Maybe alter the color scheme within each "room" so it's obvious where you are. For now, we can just put stuff manually into an "Analysis" page and a "Debate" page -- something like this , except with more content.

Speaking of "relaunching",

Speaking of "relaunching", it would be great if some folks have the time to prioritize and implement some of the strategies and tactics discussed on this thread to substantially grow members, diaries and comments (and perhaps also generate revenue if that interests you, either to cover expenses or for profit).

My sense from the fact that the ball kind of dropped after the brainstorming is that, at least at that time, no one had much time to proceed. If that's still the case, but if some folks have some amount of time, perhaps we could pick some low-hanging fruit or selected other tactics to grow SC. I could put in a little time, like an hour or two a week for a few weeks, if others are doing the same or more.

Well these are my thoughts...

BTW first, I am currently learning a computer language for the purpose of putting together a personal business website. The language is Ruby (yes, same one as the one Kos is using to create Dkos 4.0 or whatever their version number is). I am half way interested in splitting up some of the time to design SC to be what we want it to be, as it would also help me learn the language better and give me programming practice. So consider that as a possibility.

Aside from that, I think we do need to consider redesigning SC with the goal of making it around what we want SC to be and not starting with something else and just trying to adapt it later (which is a pain). Let's all list the features we would like to see implemented to make our site better. Also, like Brendan said in the comment above, general site design ideas are of course welcome. And finally ideas on the future focus of SC are welcome as well.

I don't think we can continue for much longer without changing the way we do things. B Rational will I am sure also weigh in on the marketing aspects.

Some of my initial thoughts (including stuff B Rational suggested in our meeting):

- Commenting / Participation needs to be much improved through better informing the user of the flow of conversation - namely whether his/her comments/diaries have been responded to. One way is of course having a good comment history dkos style, where you can actually see the amount of responses to each comment. In addition to that it would be great to have something actively notifying users that their comments/diaries have been answered and new content is available. These features promote better participation. They are difficult to do with the current software, but no such limitation if I design it from scratch or we go with a different software.

- Ajaxify the site. As some of you probably know, ajax is the modern way of creating responsive websites. To explain it in simple terms it allows the site to refresh only parts of the page instead of the whole page (think dkos comments and how they are updated after you reply to a comment as an example - automatically add new comments without you refreshing the page). It is a part of newer internet design that makes the site look modern and fresh.

- Comment ratings - it is a possibility that we have flirted with (and actually had at one time) which if done tastefully could enhance participation as well.

- keep the chatroom concept which could make the site a lot more exciting in the future

- Wiki style pages for the site. To make the site a much better resource for those interested in political research, discussion and debate. We've talked about it before but a well built in feature could make the site much more professional.

- And yes I like separating the site into different sections similar to what Brendan outlined above.

I'll add more when I think of it. Lets keep having a general discussion on what we want to see happen.

Below is an overview of SC’s mission and overall objectives as I understand them*, as well as key success factors as I see them, and strategy & tactics that I recommend and those I suggest considering. (* My understanding of SC’s mission and objectives is based largely on my conversation with Yuri on 1/22, but my description of mission and objectives is not meant to be that of Yuri, and while I believe the two are generally consistent, they are not necessarily exactly the same.)

 

Normally, when working with actual clients, I meet with all relevant principals (and do much more research and analysis, needless to say) prior to presenting analysis and recommendations, but of course my time constraints preclude such an approach in this case, at least at this point, so I believe the more practical, efficient approach is to present them after meeting only with Yuri, and we can all discuss, augment and refine as needed. So the below is intended only as a first draft, as a starting point for discussion, not as something meant to be exhaustive or as thoroughly researched, discussed, analyzed, and thought-through as would be a final report with analysis & recommendations that I’d normally present to a client.

 

Mission

 

As a public service, provide and attract a substantial number of participants to a user-friendly forum for political discussion, debate and learning that is open to individuals of all political philosophies and positions and is civil, fun, interesting, thought-provoking, perspective-expanding.

 

NOTE: There are other potential mission components that should be discussed, including:

·        Financial objectives for principals (above and beyond financial objectives pertaining to fulfillment of the public service objective) – i.e., profit and/or ultimate sale of equity of SC as a business entity.

·        Enjoyment of the principals themselves (which is probably consistent with the public service mission, but may not be in complete alignment, necessitating prioritization).

·        Individual professional objectives of principals (if anyone wishes to leverage his/her SC experience for career pursuits such as political writing, political career, etc.).

 

Overall Objective

 

Grow SC very substantially in 2008 in terms of quantity and frequency of high quality comments and diaries (“high quality” defined as insightful and/or thought-provoking as well as civil and generally constructive in stimulating intelligent discussion/debate).

 

Key Success Factors & Strategy

 

·        Overcome the “Catch 22” of attracting participants and providing participants. The greatest challenge for SC is a “Catch 22”: to keep new users that are attracted to SC, a higher level of participation is needed (greater frequency/quantity of comments), but this higher level of participation is largely dependant on attacting new users. I suggest SC overcome this obstacle via two strategies:

o       Attract large batches of new users simultaneously (e.g, on the same evening) to provide a satisfying initial experience and improved ongoing experience (improved vs. current). Note that heavy participation of current members can assist at such times.

o       Retain these new users as SC continues to build (mainly via repetition of the above approach) by communicating to them that SC will be growing substantially over subsequent months, attracting greater, broader participation, and encouraging them to remain active (via that message itself plus other tactics such as unique, fun/interesting blogging experiences [see below], community bonding, other “Customer Relationship Management [CRM], etc.)

·        Prior to initiating promotional tactics to achieve the above (attracting new users in large batches), upgrade SC to provide the best possible user experience (within the constraints of human and financial resources – although means of expanding those resources should be considered and are discussed below).

 Positioning (Objective for how targets will percieve SC) 

·        For Users: The place to go for smart, strong, yet civil debate and discussion with people from a broad variety of political philosophies, for those with the maturity, intellectual curiosity and courage to leave the relatively safe and insular environment of like-minded communities.

·        For Media, Guest Contributors, and other individuals and groups that can facilitate SC’s growth: The community blog that promotes elevated political discourse and broad exchange of ideas as an alternative to polarized – and polarizing – echo chambers.

 Target Market (Targeted Segments) 

Primary Targets: political “junkies” who:

·        Are already active in community blogs

o       Partisan/ideologically-oriented communities (e.g., RedState, dKos).

o       Broad communities (e.g., TheForvm).

·        Are not yet active in community blogs, but are active or at least have a strong interest in politics/policy.

·        Prefer a nature of debating/discussion is relatively civil but with strong debate, and of a high intellectual quality.

·        Either prefer a community of broad political philosophies or wish to balance their blogging time between broad communities and like-minded communities. See table below.

Promotional Tactics

 

·        Major events to draw in large batches of new users in the same day/evening.

o       Special guest contributor on a particular topic for a very limited time (e.g., posting a diary and responding to comments over only 2 days), promoted heavily by SC outside SC as well as within.

§         Current blogger who can bring his/her audience.

§         Non-blogger who can nevertheless draw an audience.

o       Open debate on a particular topic by invitation between members of opposing community blogs – with ground rules for civility, substance and responsiveness to arguments, and moderated to enforce those rules.

o       Invitation of offline political groups to discuss/debate a topic one day/evening.

·        Public relations (P.R.) via newspapers and blogs via press release describing the polarized blogosphere and pointing out SC and the unique blog alternative (per positioning described above).

·        Submission of op-eds by SC Contributors to newspapers on any topic, identifying writer as “a contributor to SwordsCrossed.org” (if possible, followed by a description of SC as “a blog for political discussion open to all political perspectives”)

·        Push technology to maximize quantity, frequency and timeliness of comments

o       If existing, feasible and affordable, technology to notify a user immediately (via email, via sound if user is logged on, etc.) if someone has replied to one of his/her comments, commented on a thread on which he/she has commented, commented or posted a diary on a topic of interest, etc.

o       If the above is not an option or has limitations, encourage users to use the best approach to knowing quickly and relatively effortlessly when someone has commented on a thread on which they have participated, has posted a new diary, etc. perhaps via a new page combining “Track” and “New Diaries” with users utilizing “Auto Refresher” with that page open ( http://www.download.com/AutoRefresher-for-IE/3000-12777_4-10062693.html )

o       If first sub-bullet above is not an option, send daily email (to those who opt in) with links to new diaries (preferably with first paragraph as teaser) and, if possible, new comments organized by topic and thread.

·        Search engine optimization

·        RSS feeds (?)

·        Offline community stengthening

·        Reciprocal links with other blogs

·        Comments on other blogs with links to SC

·        Email to prospective users (e.g., current users of other blogs whose email addresses are available, if such a tactic is deemed appropriate)

·        Encourage SC user advocacy (comments on other blogs with reference & links to SC; emails to friends; etc.)

·        Local in-person events

·        Automatic email from editors (from an SC email account) sent to new user upon joining, welcoming the new user enthusiastically, explaining SC’s mission and key site features, and encouraging feedback (feedback either posted on the site or sent privately to the editors via email).

 Expand Resources (to achive all of the above) 

·        Financial (to use to expand human resources, for promotional tactics, etc.)

NOTE: below is list of possibilities, with recommended approaches noted.

o       Add revenue streams (Recommended)

§         Sell ad space (banner and/or Google Adwords) (Recommended)

§         Ask users for donations

o       Equity investor(s) in SC as a business entity (Recommended)

o       Loan

o       Gift / Donation (if non-profit entity)

·        Human

o       Expand time available from editors by providing salary/wages

o       Hire staff (permanent part-time and/or temporary)

§         Strategy/tactics analysis & development/planning

§         Strategy/tactics implementation

§         Administrative

o       Increase productivity via clear planning, allocation of tasks and responsibilities, and management/coordination of implementation.

o       Gain and direct efforts of SC users (e.g., to participate in promotional tactic execution; add or suggest needed informational content; assist in attracting guest contributors, etc.) Note: Add/enhance “Suggestion Section” oganized by category (“Promotion”, “Informational Content”, “Technical Improvements”, etc.)

 

Unique, Interesting and/or Fun Features

 

·        Continue and, if possible, enhance color coding of users, perhaps with some refinement of categories, ideally with easier view of definitions (e.g, contain abbreviation in small type within bar, or enable scroll-over bar to reveal definition; etc.)

·        Add a “Learning Resources” section with recommended reading/viewing links organized by issue/topic (Much like the “External Links” section of Wikipedia articles, when they are categorized). Links (and new issue/topic sections) can be added by users as well as editors. (Not only would this feature enhance the user experience, it would also support the positioning of SC with media, etc., as the “smart” place for people seeking to learn and discuss issues intelligently.)

·        Add “Devil’s Advocate Debates”, in which two people, or a specified group (or just open) argue the opposite position of the one they hold on an issue. This would not only be fun, unique, perspective-expanding and (if done in good faith) community strengthening, but also supports the positioning (among users, media, etc.) that SC promotes understanding of the “other side”.

·        Add special “Campaign Strategist” and “Campaign Prognosticator” sections, with the latter including a weekly contest based on Intrade results vs. predictions, RCP Average vs. predictions, etc.. (Many/most users are armchair versions of both, so a special section could be fun)

·        Add an “Under-reported / Under-discussed” section for topics, happenings, ideas, etc., that users would find interesting and are unlikely to learn of and discuss elsewhere.

·        Add search feature, enabling search by:

§         User handle

§         Subject

§         Date range

§         Etc.

§         Any combination of the above

 

Other “Product” Improvements

 

·        Achieve greater balance of users across different political philosophies

o       Target particular groups/types in particular promotional initiatives.

o       Filling gaps in set of permanent contributors (and augmenting with guest contributors)

·        Communicate positioning and promotional objectives to users, and encourage and guide them in ensuring projection of that  positioning to new users (e.g., emphasis on civil and deliberately welcoming environment (not harsh and not cliquey; Current users as well as editors offering a “Welcome to SC” can go a long way toward making a new user feel comfortable); tips on high quality debate), with enforcement by SC moderators.

As the next step, I suggest you guys each comment comprehensively on ALL points of my write-up, plus other ideas that have been presented on this thread, and others you may wish to add.
- With which points do you (each of you) agree completely/partyly/not at all, why/why not? What would you change/add/delete?
- What priorities do you see among and within the points? (priorities in terms of importance of doing sometime this year [or after] and priorites in terms of urgency/sequence)
- What uncertainties do you have re: the above, what information may enable greater certainty, and do you have suggestions on how to get it and which of us can best do so?
- What suggested specifics can you provide to flesh out each point (particularly the strategic and tactical suggestions), and what next steps do you see on further fleshing out those points (e.g., "I can look into promotional tactic X to see if Y specific opportunity exists and how good that opportunity could be")

So I suggest you each go through my write-up and respond to each point, even if your comment is very brief (although the more you elaborate the better). I realize that doing so will take a bit of time (although not necessarily a lot), but it's important that you guys are on the same page on objectives, strategic & tactical priorites, etc.

Once we sort out and hopefully you guys have consensus on what you want to do, how to do it, with what priorities and specifics, then we can put together an Operating Plan or Strategic Plan or whatever you'd like to call it, then create Action Plans with timelines and responsibilities, then start implementing, then reporting and monitoring progress (and any obstacles/problems/etc.), and adjusting/refining/augmenting the plans as needed.

I'm not saying all of the above is the only way to move forward (and I hope it doesn't come across as presumptuous), but I think it's most conducive to achieving goals that you all seek. Basically I'm suggesting a professional approach to setting organizational goals, planning strategy and tactics, and implementing, as opposed to a more haphazard approach. Obviously it's up to you guys if you want to take the more structured, holistic, coordinated approach that I'm suggesting.

We have very low traffic this week compared to last. I think it's important that we do something concrete to signal that we are actively working to revitalize SC. My initial suggestion is to really highlight debates and get everyone who can involved in promoting and participating.

We could try to figure out a time when everyone can be around and then get as much participation as possible, post about it all over, etc.)

(I think we need to prioritize this and not get too hung up on getting everything done before trying to grow the site. Lots of big sites have really crappy user experiences (think Redstate) and while we should certainly strive to do the best we can there are hard limits in terms of time and resources. That said, we could probably tap some coding expertise from commenters if it would be helpful -- there's been some discussion previously IIRC.)

We can make SC a valuable service for all blogs/bloggers to use -- the meeting place, the town square -- this is where you go when you want to bounce an idea off the other side.)

· For Media, Guest Contributors, and other individuals and groups that can facilitate SC’s growth: The community blog that promotes elevated political discourse and broad exchange of ideas as an alternative to polarized – and polarizing – echo chambers.

(John and I were talking about getting some of the econ bloggers to drop by -- we could generate some responses/discussion ahead of time, and then have a set interval where they would come interact.)

§ Current blogger who can bring his/her audience. (Asking someone to cross-post a piece you like can be effective.)

§ Non-blogger who can nevertheless draw an audience.

o Open debate on a particular topic by invitation between members of opposing community blogs – with ground rules for civility, substance and responsiveness to arguments, and moderated to enforce those rules. (I feel very strongly that we should take full advantage of cruxlux seeking to grow their system at the same time we want to grow SC -- this could be a nice partnership. If cruxlux takes off and we are the "flagship" example that would be great for us. If it doesn't, it's still a decent system for structured debate, so we don't really lose anything. I would love to see more people get involved with the cruxlux debates.)

o Invitation of offline political groups to discuss/debate a topic one day/evening. (For example, volunteer to host a debate between the Young Democrats and Young Republicans for a particular college.)

· Public relations (P.R.) via newspapers and blogs via press release describing the polarized blogosphere and pointing out SC and the unique blog alternative (per positioning described above).

· Submission of op-eds by SC Contributors to newspapers on any topic, identifying writer as “a contributor to SwordsCrossed.org” (if possible, followed by a description of SC as “a blog for political discussion open to all political perspectives”) (That's a good idea. I would imagine we'd want to have some message control over what we put forward as "representing" SC, although probably just running a letter by one another would suffice.)

· Push technology to maximize quantity, frequency and timeliness of comments

o If existing, feasible and affordable, technology to notify a user immediately (via email, via sound if user is logged on, etc.) if someone has replied to one of his/her comments, commented on a thread on which he/she has commented, commented or posted a diary on a topic of interest, etc. (Personally I hate that kind of stuff, where you get 50 emails in an hour. If we can do this in a user-friendly fashion that's fine.)

o If the above is not an option or has limitations, encourage users to use the best approach to knowing quickly and relatively effortlessly when someone has commented on a thread on which they have participated, has posted a new diary, etc. perhaps via a new page combining “Track” and “New Diaries” with users utilizing “Auto Refresher” with that page open ( http://www.download.com/AutoRefresher-for-IE/3000-12777_4-10062693.html )

o If first sub-bullet above is not an option, send daily email (to those who opt in) with links to new diaries (preferably with first paragraph as teaser) and, if possible, new comments organized by topic and thread.

· Search engine optimization

· RSS feeds (?)

· Offline community stengthening

· Reciprocal links with other blogs

· Comments on other blogs with links to SC

· Email to prospective users (e.g., current users of other blogs whose email addresses are available, if such a tactic is deemed appropriate) (I would tend to doubt emails would be publicly available on most other blogs, but we could purchase advertising space on other blogs and accomplish basically the same thing. Dunno if it's cost-effective though.)

· Encourage SC user advocacy (comments on other blogs with reference & links to SC; emails to friends; etc.)

· Local in-person events

· Automatic email from editors (from an SC email account) sent to new user upon joining, welcoming the new user enthusiastically, explaining SC’s mission and key site features, and encouraging feedback (feedback either posted on the site or sent privately to the editors via email).

Expand Resources (to achive all of the above) (Let's talk about this in more detail with everyone... do we want to structure as a business? It frankly doesn't appeal to me but I'm happy to listen to arguments.)
